At Microsoft’s AI Tour in Sydney, Satya Nadella laid out a clear message: AI is no longer an experiment. It is becoming the operating layer for how organisations work.

This isn’t about adding AI tools.

It’s about a shift toward agentic systems that can reason, act, and collaborate alongside people.

Here’s what matters.

1. AI is moving from chat to action

Copilot started as a chat interface.

Today, it is evolving into something very different.

AI is now:

  • Completing tasks across apps

  • Running workflows in the background

  • Creating outputs (documents, decks, analysis) end-to-end

  • Acting as a “co-worker” rather than just an assistant

This is a fundamental shift.

From asking AI questions → to assigning AI work.

2. “The product is the eval”

One of the most important ideas from the keynote:

The way organisations define “what good looks like” becomes the foundation of AI.

AI systems improve through evaluation.

That means:

  • Clear outcomes matter more than ever

  • Internal benchmarks become strategic assets

  • Organisations need to codify how they measure success

This is where many businesses will struggle.

Not with AI itself, but with defining quality and outcomes.

3. Data + context is the real advantage

Models are becoming commoditised.

Context is not.

Microsoft’s focus on WorkIQ, Fabric, and Foundry highlights this:

  • Organisational knowledge

  • Documents and communication

  • Data models and dashboards

  • Workflow context

All of this becomes fuel for AI systems.

The organisations that win won’t just have AI.

They’ll have AI grounded in their data.

4. Everything is becoming agentic

A key theme: all software is going agentic

That means:

  • Apps won’t just respond, they’ll act

  • Systems will coordinate multiple agents

  • Workflows will run asynchronously

  • Teams will interact with both humans and agents

This changes how work is structured.

Not tasks → systems

Not tools → outcomes

5. Trust is not optional

Alongside intelligence, Nadella emphasised trust as a core pillar.

Why?

Because agentic systems:

  • Access sensitive data

  • Take action on behalf of users

  • Operate across multiple systems

Without governance, things break quickly.

This is why Microsoft is investing heavily in:

  • Security (Defender, Purview)

  • Identity (Entra)

  • Agent control planes

  • Compliance frameworks

AI adoption without trust won’t scale.

6. Australia is moving fast

One of the strongest signals:

  • 17 of the top 20 ASX companies are using Copilot

  • Dozens of government agencies are already adopting AI

  • Use cases are moving beyond pilots into real operations

This is no longer early stage.

It’s happening now.

What this means for organisations

This keynote wasn’t about future possibilities.

It was about what’s already changing.

To move forward, organisations need to focus on:

  1. Defining clear outcomes (not just experimenting)

  2. Structuring and connecting their data

  3. Identifying repeatable workflows for AI to take on

  4. Building trust, governance, and oversight early

  5. Moving from tools → systems thinking

Final thought

AI is shifting from something teams use

to something that actively participates in work.

The organisations that adapt fastest won’t just adopt AI.

They’ll redesign how work gets done around it.
